At Sunnyvale Healthcare inc, there was a lack of a structured system and the implementation of project management in place. This has created problems with projects being late or over budget, affecting their growth. The problem is that line managers had been functioning as project managers while still managing their line groups. The managers were more focused on line activities, rather than the project work. With the lack of project management in place, Sunnyvale has decided that it is best to bring @@@ consulting firm in to provide management training for 50 out of the 300 employees. These employees were placed in committees with senior management to create a project management stage-gate model for Sunnyvale. The committee has decided on the need for three kinds of stage-gate models which are: information systems, new products/services provided, and bringing on board new corporate clients. After a year of using the three models, there was a problem deciding how to assign the right type of project manager for the right project.

 Objective 

The objective of this project is to implement a balanced matrix where we train employees to be versatile in methodologies and take lead on what is needed, but still report to a project manager who has the final say.

Problem statement

"Sunnyvale Healthcare, has not effectively assigned the right project manager to projects, based on the three methodologies that were previously implemented."

The committee at Sunnyvale had implemented three different kinds of stage gate models, which was due to the lack of management systems and structures within their company. However, with the implementation of the three methodologies Sunnyvale has had problems with assigning project managers to the right projects. The implementation of the three methodologies may have a negative effect on Sunnyvale, if not assigned properly, as deadlines may be missed or late, or objectives may not be achieved. Sunnyvale should decide whether a project manager should be knowledgeable in one methodology, or should be focused on just one area. It is important that Sunnyvale take action to solve these problems, through training or the implementation of policies within their company.

Our recommended solution for Sunnyvale Healthcare is to Implement a balanced matrix throughout the organization. A balanced matrix is when a matrix management strategy is set in place to level the authority between project and functional groups. A balanced matrix is used to evenly distribute the power of authority among an organization (Gordon, 2022). 

Implementation strategy 

To successfully manage and implement project goals and objectives within Sunnyvale, a work breakdown structure (WBS) is used to identify and divide work deliverables into smaller components. Each project member is assigned to a task within the WBS to make work more defined and organized.
